UGC agency vs in-house content team in India: cost and trade-offs
Producing 6 master UGC videos a month with 3 hooks each costs about ₹2.04 lakh to ₹3.05 lakh a month in-house in India, once you add three average salaries and creator fees, before hiring, equipment and software. An agency plan for the same output costs ₹72,000 to ₹2,40,000 plus GST. In-house has the edge on brand knowledge and can win at high, steady volume; an agency has the edge on flexibility, casting and paperwork.

Is an in-house UGC team cheaper than an agency?
At six master videos a month, usually not. Three average salaries for a strategist or writer, an editor and a producer or manager come to about ₹1.56 lakh to ₹1.85 lakh a month before any creator is paid. Add creator fees and the in-house route costs ₹2.04 lakh to ₹3.05 lakh a month. The gap narrows as volume rises, because salaries are fixed while agency cost grows per master.
That last point is the honest case for going in-house. A team's salary cost stays the same whether it ships six masters or many more, so a brand that needs a large, steady flow of creative, and can keep a team fully used, spreads that fixed cost across many more masters. The sections below show every number and assumption so you can rerun the maths with your own salaries.
What does an in-house content team cost in India in 2026?
On AmbitionBox, average annual salaries in India are ₹4.1 lakh for a video editor, ₹8.1 lakh for a content strategist, ₹5 lakh for a script writer, ₹9.9 lakh for a creative producer and ₹9.6 lakh for a content manager. A three-person team of strategist, editor and producer averages ₹22.1 lakh a year in salaries, or about ₹1.85 lakh a month.
| Role | Average salary a year | Monthly equivalent | By experience | Source, sample, updated |
|---|---|---|---|---|
| Video editor | ₹4.1 lakh | ₹34,200 | ₹3.2 lakh (1–3 yrs) to ₹5.4 lakh (6–9 yrs) | AmbitionBox, 17.2k salaries, 25 Sep 2026 |
| Content strategist | ₹8.1 lakh | ₹67,800 | ₹5.1 lakh (1–3 yrs) to ₹9.8 lakh (6–9 yrs) | AmbitionBox, 2k salaries, 24 Sep 2026 |
| Script writer | ₹5 lakh | ₹41,700 | ₹3.7 lakh (1–3 yrs) to ₹5.7 lakh (6–9 yrs) | AmbitionBox, 400 salaries, 20 Sep 2026 |
| Creative producer | ₹9.9 lakh | ₹82,700 | ₹4.9 lakh (1–3 yrs) to ₹10 lakh (6–9 yrs) | AmbitionBox, 719 salaries, 22 Sep 2026 |
| Content manager | ₹9.6 lakh | ₹80,000 | ₹4.7 lakh (1–3 yrs) to ₹9.5 lakh (6–9 yrs) | AmbitionBox, 4.6k salaries, 24 Sep 2026 |
A second source for editors. Indeed India's job-posting data is lower: ₹18,636 a month on average, typically ₹9,917 to ₹35,023 (994 salaries, updated 25 May 2026). A senior video editor averages ₹6.9 lakh a year on AmbitionBox. We use the AmbitionBox figures in the maths below because they cover all five roles with larger, more recent samples.
What these numbers leave out. Recruitment costs and time, notice periods, laptops and editing software, workspace, and any benefits not captured in reported salary. They are averages across experience levels; someone who has already run performance creative will usually sit in the middle or upper experience bands shown in the table.
What do UGC creators charge per video in India?
Our published rate card puts creator fees at ₹3,000–₹8,000 a video for new creators, ₹8,000–₹20,000 for mid-tier creators with strong editing and brand work, ₹20,000–₹50,000+ for established creators with proven Meta ad performance, and ₹50,000–₹2,00,000+ for domain experts. Rights beyond standard terms, such as exclusivity or perpetual use, add multipliers on top.
| Creator tier | Fee per video | Typical profile |
|---|---|---|
| Tier 1, new | ₹3,000–₹8,000 | 0–12 months' experience, under 5K followers, basic editing |
| Tier 2, mid | ₹8,000–₹20,000 | 12–24 months, 5K–50K followers, strong editing, brand work track record |
| Tier 3, established | ₹20,000–₹50,000+ | 2+ years, 50K+ engaged followers, proven Meta ad performance |
| Tier 4, domain expert | ₹50,000–₹2,00,000+ | 100K+ niche audience, hard exclusivity |
Usage-rights multipliers on the same rate card: exclusivity 1.5x–3x, worldwide use 1.3x–1.5x, perpetual use 1.5x–2x, and billboard or identifiable-face use negotiated separately.
What does it cost to make 6 master videos with 3 hooks each?
Using average salaries and mid-tier creator fees, a three-person in-house team costs ₹2.04 lakh to ₹3.05 lakh a month for six masters. Freelancers alone cost ₹48,000 to ₹1.2 lakh in creator fees, but leave scripting, casting, hook edits and review to you. An agency plan costs ₹72,000, ₹1.2 lakh or ₹2.4 lakh plus GST, with creator fees included.
Assumptions
- Output: 6 master videos a month, each cut into 3 hooks (18 ads), the same output as one agency plan.
- In-house team: either a content strategist, video editor and creative producer (₹1,84,700 a month), or a leaner script writer, video editor and content manager (₹1,55,900), at AmbitionBox's monthly equivalents.
- Creators: six Tier 2 creators at ₹8,000–₹20,000 a video (₹48,000–₹1,20,000), one per master, recording all three hook lines in the same session.
- Usage: standard paid-social usage. Exclusivity, worldwide or perpetual rights would raise creator fees by 1.3x to 3x.
- Not costed, for any option: recruitment, equipment, software, workspace, benefits, product samples and courier, and your own management time.
| Option | Cost a month | What that covers | Per master |
|---|---|---|---|
| In-house: strategist + editor + producer | ₹2,32,700–₹3,04,700 | Salaries ₹1,84,700 + creator fees ₹48,000–₹1,20,000 | About ₹38,800–₹50,800 |
| In-house, lean: writer + editor + manager | ₹2,03,900–₹2,75,900 | Salaries ₹1,55,900 + creator fees ₹48,000–₹1,20,000 | About ₹34,000–₹46,000 |
| Freelancers or a marketplace | ₹48,000–₹1,20,000, plus your team's time | Creator fees only. Scripting, casting, hook edits, compliance and review sit with you | ₹8,000–₹20,000, plus your time |
| Agency: Starter | ₹72,000 + GST | Scripts, casting, iPhone shoots, edits, 3 hooks per master, creator fees and paid-social usage | ₹12,000 |
| Agency: Growth | ₹1,20,000 + GST | As Starter, on the latest iPhone Pro Max with 2 premium creators per set and deep research | ₹20,000 |
| Agency: Scale | ₹2,40,000 + GST | DSLR, premium and actor-led, deep market research and a brand voice guide | ₹40,000 |
Where in-house catches up. Most of the in-house cost is fixed. At six masters a month, salaries alone work out to about ₹30,800 a master (₹1,84,700 ÷ 6). If the same team can produce more masters without new hires, that figure falls with every extra one, while creator fees stay per video. That is why high, steady volume can change the answer.
How do in-house, freelancers and an agency compare?
In-house wins on brand knowledge and day-to-day control. Freelancers and marketplaces win on low unit cost and flexibility, but push casting, rights and review back onto your team. An agency wins on creator variety, compliance review, paperwork and the ability to scale output up or down without hiring. The table sets each out on the same eight questions.
| Question | In-house team | Freelancers / marketplace | UGC agency |
|---|---|---|---|
| Monthly cost for 6 masters × 3 hooks | ₹2.04–₹3.05 lakh at average salaries, before hiring, equipment and software | ₹48,000–₹1.2 lakh in creator fees, plus your team's time to script, cast, cut hooks and review | ₹72,000, ₹1.2 lakh or ₹2.4 lakh plus GST, creator fees included |
| Time to first videos | Three hires and their notice periods come before the first shoot | Fast to shortlist creators; each one is briefed and contracted separately | 20–25 days from brief approval; Starter runs as a 30-day pilot |
| Creator variety and casting | The team is not the talent, so creators still have to be found and paid per video | Wide choice, but you vet quality, reliability and fit yourself | A network of 500+ vetted creators, with each master's creator named in writing before the shoot |
| Usage-rights paperwork | Agreed with every creator; extended rights add 1.3x–3x on our rate card | Same, per creator and per video | Full commercial usage rights, no time or platform limit, included in every plan |
| Compliance review | Your team needs working knowledge of Meta ad policies, ASCI guidelines and category rules | Usually left to you | Scripts reviewed against Meta ad policies, ASCI influencer guidelines and category rules (RBI and SEBI, FSSAI, AYUSH, RERA, MeitY) |
| Scaling up or down | Fixed salaries: scaling up means hiring, scaling down means an under-used team | Flexible per video, but coordination grows with every creator | Extra masters from ₹12,000 each, campaign bursts for festive and sale windows, larger volume scoped on a call |
| Management overhead | Three employees plus every creator | Every creator and editor, managed directly | Dedicated account management; you approve concepts and review first cuts per master |
| Brand knowledge | Builds up inside the company | Spread across individuals | Held in briefs and research, and lost if you switch agencies |
When does an in-house team make sense?
When volume is high and steady enough to keep a team fully used, when creative has to change daily with product, pricing or offers, or when you already have someone who runs performance creative testing. Our own guidance, on the UGC for business page, is to move to a hybrid of an in-house team plus an agency once ad spend passes ₹50 lakh a month.
- Sustained volume. You need far more than one plan's output every month, and expect that to continue.
- Daily iteration. Offers, prices or products change often enough that creative has to follow within the day.
- An existing lead. Someone in-house already runs creative testing and can direct a team.
- Compounding knowledge. You want the learning from every test to stay inside the company.
- The hybrid above ₹50 lakh. An in-house team for fast, brand-close formats, with an agency adding casting variety, volume spikes and fresh angles.
When does an agency make sense?
For brands spending ₹3 lakh to ₹50 lakh a month on paid social, which is the range we are built for. You get six masters with three hooks each for ₹72,000 to ₹2,40,000 plus GST, a vetted network of 500+ creators, compliance review and usage rights included, and output you can raise with extra masters without hiring. Below ₹3 lakh a month, a marketplace per-video option usually costs less.
- You need variety, not headcount. Different faces, homes and voices per master, cast and named before each shoot.
- You want to test before committing. The Starter plan (₹72,000 plus GST) works as a 30-day pilot.
- Your spend is seasonal. Campaign bursts add masters for festive and sale windows without adding permanent cost.
- Paperwork matters. Milestone billing (10% / 50% / 40%), INR invoices with GST and client TDS handled in billing. See enterprise terms.
- You want a testing loop, not just files. Per-hook reporting on hook rate, CTR, CPA and ROAS. See how we work.
What else do brands ask before choosing?
How much does a video editor cost in India in 2026?
AmbitionBox puts the average video editor salary in India at ₹4.1 lakh a year, about ₹34,200 a month, based on 17.2k salaries (updated 25 September 2026). Indeed India's job-posting data is lower, at ₹18,636 a month on average. Senior video editors average ₹6.9 lakh a year on AmbitionBox.
Is a UGC agency cheaper than an in-house team in India?
At six master videos a month, usually yes. A three-person in-house team plus creator fees costs about ₹2.04 lakh to ₹3.05 lakh a month at average salaries, before hiring, equipment and software. An agency plan for the same output costs ₹72,000 to ₹2,40,000 plus GST. At much higher, steady volume, an in-house team's fixed cost spreads further.
What do UGC creators charge per video in India?
On The UGC Agency's published rate card: ₹3,000–₹8,000 per video for new creators, ₹8,000–₹20,000 for mid-tier creators, ₹20,000–₹50,000+ for established creators with proven Meta ad performance, and ₹50,000–₹2,00,000+ for domain experts. Exclusivity, worldwide or perpetual usage rights add 1.3x to 3x.
At what ad spend should a brand build its own UGC team?
Our guidance is a hybrid once ad spend passes ₹50 lakh a month: an in-house team for fast, brand-close iteration plus an agency for casting variety and volume. Between ₹3 lakh and ₹50 lakh a month, an agency retainer is usually the more efficient choice. Below ₹3 lakh, a marketplace per-video option usually costs less.
Who handles usage rights with freelancers versus an agency?
With freelancers or a marketplace, you agree usage rights with each creator, and extended rights cost more: on our rate card, exclusivity adds 1.5x to 3x, worldwide use 1.3x to 1.5x and perpetual use 1.5x to 2x. An agency plan includes full commercial usage rights with no time or platform limit.
