How we make and test UGC ads

Every month we produce 6 master UGC videos with 3 hooks each. You run them in your ad account, and we read the results hook by hook to decide what to scale, kill and refresh. Production follows five steps from brief to handover; testing follows a four-week loop, and winning hooks are identified within 7–14 days.

What happens between the brief and the finished videos?

Five steps, in the order we bill against them: brief and concept lock, casting with the creator named in writing, shoot and first cut, three hooks per master, and platform-ready handover. Production takes 3–4 weeks from brief approval. You approve concepts before anyone is cast and review first cuts per master before the hooks are cut.

1 · Brief and concept lock

We start from the creative already running in your account and what it fails to do, then write six master concepts. You approve concepts before casting, because a concept change after casting costs a reshoot. Scripts are checked against Meta ad policies, ASCI influencer guidelines and category rules (RBI and SEBI, FSSAI, AYUSH, RERA, MeitY). Founder Krishnendu Karmakar personally reviews every Scale-plan brief.

2 · Casting, named in writing

Each master is assigned to a specific creator, confirmed in a project schedule that names the creator, the brand, the deliverable count and the shoot date. A project routinely runs as several parallel shoots with different creators, which is how six masters land in the same window.

3 · Shoot and first cut

On Starter and Growth, creators shoot on phone in their own homes (iPhone on Starter, the latest iPhone Pro Max on Growth), because that is the format the placement rewards. Scale is shot on DSLR, premium and actor-led. You review first cuts per master, not one bulk delivery at the end.

4 · Three hooks per master

Every approved master is cut into three hook variations: the same body with three different openings. Six masters become 18 testable ads a month without paying for 18 productions.

5 · Platform-ready handover

Exports for Meta, YouTube, Amazon and Flipkart, plus the raw masters, so the footage stays usable after the campaign. Revisions per master: 1 round on Starter, 2 on Growth, unlimited on Scale.

Why does every master come with three hooks?

Because the opening seconds decide whether anyone sees the rest of the ad. Three hooks on the same body let you test three openings for the cost of one production, and the per-hook results show which angle your audience actually stops for. That learning then shapes next month's masters, so each batch starts from evidence rather than opinion.

Same product, same creator, same body: only the opening line and first frame change. That isolates the opening, which decides whether the rest of the ad gets watched, and it gives the platform's delivery system several options to find the one that works for your audience.

How does the four-week testing loop work?

In week 1 the new hooks go live and run untouched, and by day 7 we read hook rate and CTR for each one. In week 2 we recommend killing the clear losers and moving budget to the winners, with CPA and ROAS confirming the call. Week 3 is for scaling and watching for fatigue. Week 4 refreshes tired hooks and briefs next month's masters from what won.

Week 1 · Launch

All hook variations go live in your ad account, ideally each as its own ad so results can be read per hook. Nothing is judged in the first few days. By day 7 we read hook rate and CTR for every variation.

Week 2 · Decide

Winning hooks are identified within 7–14 days. Hooks that hold attention and earn clicks get more budget; hooks that do neither are killed. CPA and ROAS confirm the decision once enough conversions have come through.

Week 3 · Scale and watch

Budget moves behind the winners. We watch for fatigue: hook rate and CTR sliding while CPA rises. Retainer clients can get a single hook-refresh variant in 5–7 days without waiting for next month's batch.

Week 4 · Refresh and re-brief

Fatigued ads get fresh hooks on a proven body. What won and what lost goes into the brief for next month's six masters, and the loop starts again.

Which metrics decide whether a hook is scaled or killed?

Five Meta metrics, read per hook variation: hook rate, thumbstop, click-through rate, cost per acquisition and return on ad spend. Hook rate and CTR give the early read by day 7. CPA and ROAS are the final word once conversions build up. No single metric decides alone: a hook that stops the scroll but earns no clicks needs a better body, not a new opening.

MetricWhat it measuresWhat it tells us
Hook rate3-second video views as a share of impressionsWhether the opening holds attention past the first seconds
ThumbstopHow well the first frame stops the scrollRead with hook rate, it separates a weak first frame from a weak first line
CTRClicks as a share of impressionsWhether the body and offer make people act
CPASpend divided by purchases or leadsWhat each result actually costs
ROASPurchase value divided by spendWhether the ad pays back

What does the monthly creative report contain?

One row per live hook variation, with its hook rate, thumbstop, CTR, CPA and ROAS from your Meta Ads Manager, and a decision for each: scale, keep, kill or refresh. Around the table: which angles and openings won and lost, which ads are fatiguing and what refresh is planned, and what next month's six masters will test as a result.

  • Per-hook table. Every live variation, grouped by master, with the five metrics above.
  • Decision per hook. Scale, keep, kill or refresh, with the reason in one line.
  • What won and why. The angles, openings and formats that held attention and converted.
  • Fatigue watch. Ads whose hook rate and CTR are sliding, and the refresh hooks planned for them.
  • Next month's brief. What the six new masters will test, based on this month's results.

What does a sample report look like?

Below is the layout. The only filled row is Scale-O's top-performing live ad from May–July 2026, using approved figures: 10.13x purchase ROAS, ₹178 cost per purchase and 7.3% CTR. The other rows are blank on purpose. They show the structure your report follows: one row per hook variation, grouped by master, each with a decision.

Example layout. The filled row is Scale-O's top live ad (Meta Ads Manager, May–July 2026), a top-performing ad, not an average; other rows show what your report tracks.

In the Scale-O row, CPA is cost per purchase.

How to read the Decision column. Scale: move more budget behind the hook. Keep: leave it running and read it again next week. Kill: pause it and stop spending on it. Refresh: the body still works but the opening has fatigued, so it gets new hooks.

Who does what: your team or ours?

You own the ad account and the media spend; we produce the creative and read the results. Your team approves concepts, reviews first cuts per master and ships product samples to the named creators. We handle research, scripts, casting, shoots, edits, hook cuts, compliance review and the monthly per-hook report, with dedicated account management throughout.

What else do teams ask about the process?

How long does it take from brief to finished UGC videos?

Production takes 3–4 weeks from brief approval, covering concepts, casting, shoots, first cuts, hook cuts and handover. Urgent timelines are handled case by case. For retainer clients, a single hook-refresh variant for a fatigued ad takes 5–7 days.

How quickly can you tell which hook is winning?

We read hook rate and CTR for every hook variant by day 7, and winning hooks are identified within 7–14 days. CPA and ROAS confirm the decision once enough conversions have come through, because an early click signal can still turn into an expensive purchase.

Who runs the ads and owns the ad account?

You do. You own the ad account and the media spend, and we produce the creative. We read per-hook results from your Meta Ads Manager and recommend what to scale, kill and refresh, while your account history, audiences and budget decisions stay with your team.

What happens when a winning ad fatigues?

It gets fresh hooks on the proven body rather than a full reshoot. Retainer clients can get a single hook-refresh variant in 5–7 days, and what the fatigued ad taught us goes into the brief for next month's six masters.

How many revisions are included?

Revisions are per master: 1 round on Starter, 2 on Growth and unlimited on Scale. You approve concepts before casting and review first cuts per master, so most changes happen early, when they are cheap.
